Strategy
The fate of tormented souls is pretty much what allures the people looking for story in Diablo. And what if we looked at the Sanctuary more broadly? From a strategic or tactical perspective? There's an idea for every form of gameplay. This universe is full of nations, races, guilds, tribes, sects, political groups, so with the right approach, any form of gameplay could really work.
There's a risk that some of the magic and dark atmosphere would evaporate, but it's all a matter of care – and no one forces the studio to design a game in which we command the absolute most powerful beings. It doesn't need a grand scale, story-oriented RTS in the style of Warcraft 3 or the first StarCraft – with expansion of bases, heroic units and a proper, slightly tragic story, which could be conducted differently than just another fall of Arthas and Morrigan. Maybe we could lead a nation (such as tribes of barbarians from around Arreat), an order of paladins, a group of Amazons, or maybe someone completely new or representatives of one of the countries?
Or maybe it would be a geopolitical strategy full of political bitterness and intrigues, like Crusader Kings 3? As I've already mentioned – there are so many factions in this world that an attempt to create a state, keep a dynasty on the throne and save the prevailing religion from corruption, as well as fighting demons and balancing between various groups of influence and interests would be enough to fill many games with content – Paradox style. There's also a huge potentnial for DLCs here, and Activision has to make money.
And if a 4X or RTS cousin, they game could also be a tactical, XCOM or Divinity-style game (Larian's third-party studio were preparing something like that)? A small group of desperados with a mission to complete and a hundred battles to win. This probably won't end well for them, because in this world nothing ends well for anyone. The greatest success reaching old age without going completely crazy.
Another option might be something like Heroes – or actually, more like Disciples. There ready formulas. And since the world itself is interesting, you just have to adapt it (by the way, maybe someone has already attempted transferring the world of Sanctuary to Disciples 2 or 3 using the editor?). Personally, I think I'd like to play a dark RTS set in the world of Diablo. Or a variation of survival, in which we'd manage a town/fortress/village, and at the same time try to survive the invasions of demons, bandits and, worse, royal officials.
